# Separate Statement of Work: Revenue Attribution and CRM Cleanup

## Purpose

This SOW covers the revenue-tracking, attribution, Jobber, GHL, and CRM cleanup work needed to connect marketing leads to closed revenue.

This is separate from the current $6,000/month marketing retainer. The current retainer covers SEO, paid media, normal channel conversion tracking, campaign optimization, and lead reporting. This SOW covers the business-system layer that sits after the lead is created: CRM accuracy, Jobber hygiene, closed-won revenue, revenue backfill, sales pipeline rules, GHL workflow repair, and revenue attribution.

The goal is simple: stop optimizing only to lead count and start optimizing to the revenue each lead earns.

## Scope Summary

Magister will build and validate a practical attribution layer that connects:

- CallRail and website lead source data
- GHL messaging and follow-up activity
- Jobber lead/job records
- closed-won job status
- collected revenue
- Google/Meta offline conversion feedback where the data is clean enough to use

Jobber will be treated as the revenue source of truth. GHL will be treated as the communication and nurture layer. CallRail and managed ad platforms will remain marketing-source systems.

## Phase 1: Attribution Audit and Source-of-Truth Map

Deliverables:

- Audit the current lead flow across CallRail, website forms, GHL, Jobber, Google Ads, Meta, and the relevant landing pages.
- Document where lead source data is currently breaking or going missing.
- Confirm whether the existing CallRail-to-Jobber connection can be activated safely.
- Create a field map for the required attribution fields:
  - original lead source
  - platform
  - campaign
  - market
  - product/category
  - lead date
  - Jobber client/job ID
  - job status
  - closed date
  - collected revenue
- Produce a short implementation spec showing what is owned by Magister and what must be kept current by Jon's team.

Acceptance criteria:

- Everyone agrees on the source of truth for lead status and revenue.
- The required fields are named and mapped before cleanup begins.
- Any missing access, API limitation, or manual dependency is documented.

## Phase 2: Cleanup, Configuration, and QA

Deliverables:

- Configure or repair source stamping so new leads carry source, campaign, market, and product/category whenever the platform makes that available.
- Clean obvious CRM/source-field issues that prevent leads from being matched back to marketing.
- Validate GHL workflows needed for messaging without making GHL the revenue source of truth.
- Validate that Jobber receives or stores the fields needed to tie lead source to job outcome.
- Run test leads through the major paths:
  - phone call
  - website form
  - Google Ads lead
  - Meta lead or website conversion path
  - Maps/GBP lead where available
- Produce a QA log showing pass/fail by lead path.

Acceptance criteria:

- New test leads can be traced from first source through the working systems.
- Magister can identify which lead paths are reliable, partially reliable, or blocked.
- Known failures are documented with owner and fix path.

## Phase 3: Revenue Backfill and First Attribution Report

Deliverables:

- Backfill closed-job revenue against recent marketing leads where the required data exists.
- Recommended included backfill window: January 1, 2026 through June 30, 2026, limited to records where source and job data can be matched without guesswork.
- Produce the first revenue-attribution readout:
  - leads by market
  - jobs by market
  - collected revenue by market
  - leads by channel
  - jobs by channel
  - collected revenue by channel
  - known unmatched records
  - data confidence notes
- Identify which campaigns are ready for revenue-based optimization and which still need data cleanup.

Acceptance criteria:

- The report separates tracked leads from verified jobs.
- The report does not treat unmatched or manually guessed records as proven revenue.
- Jon's team can see what data they need to keep current going forward.

## Phase 4: Platform Feedback Loop

Deliverables:

- Prepare offline conversion imports or CRM conversion feedback for Google and Meta where data quality is sufficient.
- Define a repeatable monthly process for exporting, validating, and uploading closed-revenue outcomes.
- Confirm the minimum clean-data threshold before revenue signals are used for campaign optimization.

Acceptance criteria:

- Google and/or Meta only receive conversion data that can be tied to a real lead and real closed-job outcome.
- The team has a repeatable process for keeping the feedback loop current.

## Ongoing Monthly Revenue Attribution Support

After setup, Magister can manage the monthly attribution operating layer as a separate monthly add-on.

Included:

- Monthly attribution QA
- Revenue report refresh
- Offline conversion file preparation or upload support
- Troubleshooting broken source fields or routing changes
- One monthly revenue-attribution review item in the normal reporting cycle

Not included:

- Unlimited ad hoc CRM cleanup
- Sales-team data entry
- Jobber administration unrelated to attribution
- Rebuilding the entire sales pipeline after internal process changes
- Custom software development outside the agreed workflow

## Client Responsibilities

Jon's team must provide:

- Admin or delegated access to CallRail, GHL, Jobber, Google Ads, Meta, GA4/GTM, website forms, and relevant landing pages.
- One internal owner for CRM and revenue data accuracy.
- Current job status and collected revenue inside Jobber or the agreed source-of-truth field.
- Timely approval of field names, pipeline rules, and test records.
- No undocumented changes to forms, tracking numbers, GHL workflows, or Jobber fields during setup.
- Response to blockers within two business days.

If Jon's team changes fields, disables integrations, edits workflows, or stops keeping closed-job data current, Magister is not responsible for missing or disputed revenue attribution until the system is repaired under paid support.

## Exclusions

This SOW does not include:

- SEO strategy, content, link building, or Google Business Profile work
- paid media management
- ad spend
- Jobber, CallRail, GHL, Meta, Google, or third-party software fees
- custom application development
- sales training
- manual entry of every historical job if source data is missing
- guaranteeing that every historical record can be matched
- performance claims based on records the client cannot verify

## Commercial Terms

Recommended pricing:

- Setup, cleanup, backfill, and first attribution report: $6,000 fixed fee
- Payment schedule:
  - $2,000 due at kickoff
  - $2,000 due after the first clean end-to-end test lead
  - $2,000 due after delivery of the first revenue-attribution report
- Ongoing monthly revenue-attribution support: $1,500/month, month to month after the first report
- Additional historical backfill beyond January 1, 2026 through June 30, 2026: $175/hour or fixed fee quoted after audit
- Out-of-scope account strategy/admin time: $250/hour, approved before work begins

Optional performance layer after the system works:

- After 30 days of clean revenue attribution, the parties may add a performance bonus tied only to verified collected revenue from managed marketing channels.
- No performance fee applies to unmatched revenue, pre-existing customers, referrals, direct sales not traceable to managed marketing, or records changed after the fact without audit history.

## Timeline

Estimated timeline: 30 to 45 days after access is granted.

- Days 1-5: audit, field map, source-of-truth decision
- Days 6-20: cleanup, configuration, workflow QA
- Days 21-35: revenue backfill and first report
- Days 36-45: offline conversion feedback loop and monthly process handoff

Timeline depends on access, client data quality, and response time from Jon's team.

## Decisions Before Sending

- Confirm whether the $6,000 setup plus $1,500/month support pricing should stand, or whether Brian/Mike want a different number.
- Confirm whether the January 1-June 30, 2026 backfill window is included or narrowed to 90 days.
- Confirm whether the optional performance layer should be mentioned now or held until after the fixed-fee scope is accepted.
